We recently caught up with Jamie Sands, Head of Solutions at Welch, to hear how the team has been getting on with the forklift-mounted system, what’s changed since implementation—and what unexpected wins they’ve discovered along the way.

What challenges were you facing with pallet and parcel measurement before implementing the 3D Dimensioning software?

Let’s be honest about something most warehouse operators won’t say out loud: we were winging it. Sure, our team was skilled and experienced, but when it came to measuring pallets and parcels, we were stuck in the stone age of tape measures and educated guesses.

The daily routine was painfully familiar. A driver would arrive with freight that looked suspiciously larger than what was declared. Our team would eyeball it, make a judgment call, and hope for the best. When disputes arose—and they did, regularly—we’d find ourselves re-measuring everything manually, burning time and credibility in the process.

The real kicker? We knew we were losing money on under-declared volumes, but we had no way to prove it or quantify the impact. It was death by a thousand paper cuts, each miss-measured shipment chipping away at our margins

 

How has the integration of 3D Dimensioning on your forklifts improved your warehouse or logistics operations?

When we decided to implement 3D dimensioning software on our forklifts, the transformation wasn’t just about better measurements—it was about seamless integration into our existing workflow. No additional steps, no bottlenecks, no forcing operators to change their fundamental approach to moving freight.

Documentation happened automatically. Every movement creates a digital record, providing an audit trail that protects us in disputes and gives customers confidence in our billing.

 

Were there any unexpected advantages or insights gained from using the system?

The most significant impact wasn’t what we expected to find—it was what we actually found. Once we started collecting real data, the scope of our “invisible margin erosion” became crystal clear.

We’d always suspected that under-declared

volumes were eating into our profits, but suspicion and proof are very different things. The data revealed that what we thought was occasional underreporting was actually systematic. Shippers weren’t necessarily trying to deceive us; they often genuinely didn’t know their freight’s true dimensions.

This revelation transformed our customer conversations. Instead of awkward disputes based on “gut feel” and manual re-measurements, we now have data-driven discussions about pricing fairness and operational impact. Customers appreciate the transparency, and we can justify our rates with hard evidence rather than hunches.

The psychological shift was equally important. Our team went from defensive (“Are you sure that’s the right size?”) to confident (“Here’s exactly what we’re handling”). That confidence ripples through every customer interaction.

 

How did your team find the onboarding and training process for the software?

One of our biggest concerns was team adoption. Would operators resist new technology? Would training be a nightmare? Would productivity suffer during the transition?

The reality surprised us. The system proved intuitive enough that training was minimal—a few demonstrations and some hands-on practice were sufficient. The key factor in smooth adoption was showing operators how little the technology interfered with their established routines.

Once the team saw that measurements happened automatically without slowing them down, and that the data actually made their jobs easier (fewer disputes, clearer loading decisions), buy-in came naturally. We didn’t need to oversell the benefits; the value spoke for itself.

 

What advice would you give to other companies considering a similar dimensioning solution?

For warehouse operators still relying on manual measurement, the question isn’t whether 3D dimensioning technology will help—it’s how much money you’re leaving on the table by waiting.

The path forward is simpler than most companies imagine. Don’t get caught up in finding the “perfect” use case or waiting for the ideal moment to implement. Choose a system that integrates with your actual workflow, start collecting data, and let the insights guide your next steps.

The value will reveal itself, often in ways you don’t expect. What starts as a solution to measurement accuracy becomes a tool for better customer relationships, improved operational efficiency, and data-driven decision making.

In our case, 3D dimensioning didn’t just solve our measurement problem—it gave us visibility into aspects of our business we didn’t even know we were missing. And that visibility, it turns out, was worth far more than we initially imagined.
